Where are we heading?

The school system is generally known as conservative, slow to adapt, and slow to embrace changes. Yet, gradually it adapts itself to the internet world: laptops instead of notebooks, homework submission via the school internet site, content provided via the web, and consumed either individually, or as a mix of self learning and class discussions.
The role of the teacher is changing. From being a knowledge source, the teacher gradually becomes a facilitator, a mentor and a guide.
Are we - the high-tech learning organizations - quick to adapt? Do we realize what's ahead of us?
In the next couple of posts, I took the liberty of envisioning where learning organizations are heading, or should be heading.
In the past 10 years or so, we witnessed learning organizations adapt to the internet, primarily by moving great deal of their curriculum to elearning, or running synchronous sessions using video conferencing or platforms like AT&T Connect.
In parallel, we saw the learning unit evolve from “yearly needs analysis” modus operandi, to a much more proactive and dynamic consulting mode, positioning learning partners in the field, close by to their internal customers.
The prime goal of the learning partners was, and still is, two folded: on one hand to help managers in the field use learning more professionally and efficiently. Advise them how to hook learning solutions to support their business. On the other hand, the learning partners gather ongoing requests for learning, and funnel them to the learning organization’s back office operations for execution.
The two above mentioned transitions indeed made corporate learning more efficient and versatile, and more aligned with the business.
However, the change we witness today in the way the world communicate is far more dramatic. With all of its new agile approach, the learning organization did not yet cope with a number of fundamental changes:


  • The learning organization is not the knowledge source. The field experts are. The new trend of “users content” calls for shortening the time-to-market cycle, by having the field experts develop and publish their own content, eliminating the learning experts involvement altogether.
  • Culture: Gen Y, people at the ages of +- 25 years old gradually take dominant positions. People who are internet natives, short concentration span. Their learning style has changed.
  • Dynamicity. The time elapsing between introductions of new trends gets shorter. Adoption time has shortened, and the need to learn new stuff every other day becomes a way of life.
In previous posts I have discussed how technology impacts the way we learn. This post and the following few posts attempt to shed light on the learners' behavioral changes and their impact on the way learning organizations need to function.

מתחיל לדגדג בקצה האצבעות

אחרי תקופת יובש מסויימת, מסתמן פרוייקט חדש.
את זמני אני מחלק בין עבודה "מסודרת" בחברת הייטק גדולה, לבין עיסוק בפרוייקטים מזדמנים על בסיס פרילאנס ומלוי תפקיד התנדבותי בעמותה מסויימת.  ארבעה ימים מוקדשים לעבודה המסודרת, יום אחד לפרוייקטים ולהתנדבות.
הפרוייקטים, באופן טבעי, נגזרים מתחום ההדרכה והלמידה.  עשיתי מספר עבודות במהלך השנה החולפת, אך זה מכבר לא נכנס משהו משמעותי.  יתכן וזה השיווק - אני חלש בתחום הזה; יתכן וזה פשוט לוקח זמן רב יותר ממה שחשבתי - אני פועל בפורמט הנוכחי פחות משנה; יתכן ואלו פני השוק וזו בעייה שלי שאינני מכיר את התנהגותו; יתכן משום שאני מקדיש לכך שעות ספורות בשבוע בלבד.
מכל מקום, רשות ציבורית גדולה בוחנת התקשרות לצורך פיתוח קורס לאוכלוסייה של מנהלים בדרג ראשון.  המדובר בקורס האמור להתמשך על פני קרוב לשנה, בפורמט של ימים מרוכזים אחת לשבועיים - שלושה.  בסה"כ כ 20 - 25 ימים במצטבר. מכובד ומשמעותי.
העבודה אמורה להתחיל אחרי סוכות, אם הכל ילך כמתוכנן (עדיין אין התקשרות פורמאלית).  הקורס עצמו אמור להתחיל בסוף נובמבר.
מטרת הקורס, או הפרוייקט הזה, היא כפולה:
  1. האנשים הממלאים את התפקיד צמחו לתוכו, לעמדת ניהול והנחייה, מעמדת מומחים בתחומם.  חלקם זקוקים לחיזוק המרכיב הניהולי.
  2. ישנה שאיפה להאחדה של אופן מילוי התפקיד.  ישנו מגוון רחב של פרשנויות לתפקיד וקיים רצון של ההנהלה לחדד את הגדרות התפקיד, המימשקים והתהליכים (במיוחד מול עמיתים ומנהלים אחרים במערכת).
כיועץ חיצוני, למיטב שיפוטי, התרומה המשמעותית שאני יכול להביא לשולחן היא בפיצוח ועיצוב מבנה הקורס ובבניית תכנית ההערכה והמשוב סביבו.  פיתוח תכני הקורס ובניית מערכי ההדרכה ייעשו על ידי קבלנים חיצוניים אחרים ועל ידי צוות הניהול שיוזם מהלך זה.
אתגר מעניין, כבר מתחיל לדגדג לי בקצות האצבעות.

הזכרתי קודם כי שיווק אינו הצד החזק שלי, ולכן אתגבר על עצמי ואומר: בהחלט אשמח לפרוייקטים כפרילאנס: כיועץ או כקבלן משנה, גם שימוש נקודתי בסדנאות ה OUTDOOR שפיתחתי יתקבל בברכה.

3D Environments - are they any good for learning?

Playing a little bit with 3D environments, I believe I am able to predict and project where and for what, this unique solution is useful for learning purposes. A disclaimer: I am no expert in 3D uses. Therefore, I could have missed a couple of learning benefits. I'll be happy to hear from you - the readers - what are your thoughts.


The first use: infrastructure for live learning delivery: a virtual stand up instruction replacement. The 3D environment allows for synchronous online learning delivery, where the "face to face" avatars interaction is friendlier compared with at&t Webex. The environment allow for sharing presentations, conducting discussions and more.


Looking at a spectrum of solutions, between live stand up instruction on one hand, and a conference call, with shared presentation on the other hand - the 3D is positioned below Video Conference and higher than Webex. The VC allows for eye contact and sense of intimacy that is second to class interaction only. At&t Connect and Webex allows for sharing documents, and conducting discussions, but they are no match to the 3D cool graphics, the avatar movement and the ability to interact in real time.


The second use: scenario based focused workshops. Here, a well crafted lineup will engage the learners in an adventure game, or flight simulations, or work process scenario. A large variety of solutions are in this category. The differences between them can be assessed on how close to reality the scenario is. Usually close-to-reality scenarios will be used for skills sharpening (learn to drive, learn to fly, learn medical procedures by simulating battle field, and more).


Non realistic environment, like a tropical island, will usually used for exercising more abstract competencies like collaboration, problem solving, decision making and more.


The third use: replacement for class workshops, where the main benefit is the ability to engage people from several locations.


From all other aspects, the 3D provides exactly what a class provides: a meeting place. There is no programming involved, no predefined scenarios.

Will corporate learning go social?

It looks like social learning is here to stay.  Facebook, LinkedIn, Plaxo, Tweeter and others take significant role in the way people communicate, and this role is getting bigger as time goes bye.
Looking at social media platforms, it seems like companies cannot dismiss the opportunity for using them as learning channels.
The main challenge, in my mind, is in the nature of the social media platforms: they are unstructured environments.  There is no manager looking after the information flow.  There is no way of knowing, let alone controlling what type of information is flowing between people, who are the people involved, whether any knowledge consumed, any skill gained or  what impact was achieved, if at all.
Corporate learning, is using a wide set of tools and processes to make sure, as much as possible, that knowledge and skills are gained, by the right people in the right time, and at the desired level.  Using informal learning does not make the desire to monitor the learning process any less important, but certainly makes it more challenging.
Social learning as a tool for learning, makes it even more challenging.
Off the top of my head, such learning distribution would be of a viral nature: the learning unit (or whoever wish to initiate learning) would build profile page in faceook, would start a  discussion in LinkedIn, form a group and so on, spreading bits and bytes of messages and knowledge into the network.  No expectation for feedback, no expectation for impact measurement.
There will be no way to look for benefit to balance the effort.
What does it mean for the content at hand?  We will review this next time around.

Piloting the Decision Making Outdoor Activity

Well, I had the opportunity to pilot the orienteering based outdoor Decision Making Activity.  To be honest, the workshop was defined as a team building experience, primarily because that was the main need of this group, yet the design was the same.
A couple of conclusions:
1. It works.
2. It is a bit shorter than expected
3. It is not too complicated, as envisioned initially

So, what was exercised?
In short, 3 teams try to find a destination orienteering marker in the shortest time possible.  In order to find the marker's location, each team needs to find the locations of 5 markers printed on their maps.  On each one of the markers, waiting for the team a hint leading to the team's destination marker's location.
The team needs to carefully plan their route, and the way the team members communicate with each other, while scattered in the forest.

Now, when the evaluation project I was leading is completed, I am available for some action...

Evaluation Continues

In my last post, I focused on an Employees evaluation consulting project I am engaged with. 
Well, let me update you where it stands:
We already discussed our approach, using competencies mapping, as a baseline for employees evaluation (because no previous objectives were defined for the employees).  Well, evaluation forms were created, and actually, last week all of the employees were evaluated.
From what I hear, the process went well.
Top performers were identified, as well as those who need support.
 We - me and the managers involved in the process - decided that employees will receive a copy of the managers evaluation summary, together with their goals for next year.  They will also get their grades, not as a number, but rather as a description (Excellent performance, higher than expected performance, perform as expected,etc.).
2010 objectives form was created.  The discussions on 2010 goals and objectives will be conducted next week, after which we can conclude this project, and run feedback form on the process.

Training needs analysis/survey - what for?

An assistant to the training manager of a medium size company, called me a couple of days ago, asking if I have experience in training needs analysis surveys.
The company at hand, is a high-tech global company with an employee base of a few hundreds people in Israel. The training is planned and delivered locally.
They have conducted in depth needs analysis survey 2 years ago, using qualitative tools like interviews and focus groups. Last year no such analysis was conducted due to the economic situation. This year, they are considering running such a project again, and are looking for advise on how to properly do it .
I asked: "How much of the plan devised following the analysis was actually conducted? What was the difference between planning and execution?" The person I spoke with did not know
Why am I telling this?
My experience tells me that companies relying on training needs analysis survey to be the main planning tool, are facing a problem.
I am not against gathering needs towards the beginning of the fiscal year, not at all. However, one should realize that the ability to forecast needs for the entire year is practically impossible
Such survey should focus on the major top-down training projects. Such projects, in a well planned company, will make approximately 30-50% of the scope of training, which will actually be conducted.
The remaining 50-70% will be bottom up ongoing needs, arising from the dynamicity of the business.
For the ongoing bottom-up training needs, the training function needs to set up complementary mechanism to the training needs analysis.
Such mechanism could be translated to a person or number of people dedicated to proactively gathering training needs from the business units in the company. It could be a forum of training trustees, fostered and cultivated by the training function
In my mind, only a combination of the two will ensure good alignment between the training function and the business.
Now I am waiting to see if I will be invited to present myself to the training manager. I'm not sure I gave the "right" impression.

דוגמת יעוץ הדרכתי

לא הספקתי הרבה בחדשיים וחצי בהם אני פועל כעצמאי, יום בשבוע. יחד עם זאת, אני רוצה לחלוק איתכם ייעוץ הדרכתי שעשיתי לחברת הייטק קטנה, בת כשלושים עובדים.
לחברה מספר מוצרים בתחום הקטלוגים האלקטרוניים, עם התמחות בקטלוגים לתעשייה כבדה, רבת רכיבים, הפועלת במודל של מפיצי משנה לחברות המספקות חלפים ומוצרים לתעשייה זו.

לאחר מספר פגישות לניתוח המצב, מצאתי כי האתגר ההדרכתי שעומד מולם, מחולק לשלושה:
1. בהיעדר פונקציה הדרכתית, מוצאים עובדים שונים של החברה את עצמם מדריכים את הלקוחות, כאשר ההדרכה משמשת גם ככלי שיווקי בסיטואציות מסויימות. עקב כך, לא נשמרת רמה אחידה ותכנית הדרכה סטמדרטית.
2. הקטלוג האלקטרוני נרכש על ידי החברה המספקת חלפים, אולם רוב המשתמשים הם מפיצי המשנה ולקוחות הקצה. ההדרכה שלהם אינה באחריות חברת ההייטק, ספקית התכנה.
3. השימוש בפתרונות ממוחשבים אינו נפוץ בתעשייה הזו. האתגר המרכזי הוא ניהול השינוי המתבקש בדרכי העבודה וביחס לפתרון הממוחשב, כך שהמערכת לא תהפוך ל"פיל לבן".

האתגר הראשון, אמור להפתר על ידי יצירת תבניות (תכניתיות וגרפיות) מדוייקות ומפורטות, אליהן ניתן ליצוק את התוכן ההדרכתי. התבניות מנחות את המבצע כיצד יש לחלק את החומר וכיצד יש לבנות אותו ועל ידי כך מקטינות את מרווח הטעויות ויוצרות אחידות מבנית וגרפית.

האתגר השני אמור להפתר על ידי הדרכה לצריכה עצמית (Self Learning). מרכיבי ההדרכה יהיו חלק אינטגראלי מאיזור ה - HELP של התכנה.

האתגר השלישי אמור להפתר על ידי יצירת תכנית לניהול שינוי, שההדרכה מהווה בה מרכיב אחד מבין מספר מרכיבים, כמו למשל: תכנית תקשור ושיווק המערכת לעובדים, יצירת מודעות ותחושת נחיצות בפתרון הממוחשב, טיפול בהתנגדויות, טיפוח סוכני שינוי מתוך אנשי הלקוח ועוד.

במסגרת הייעוץ נותחו הבעיות, הותוו פתרונות וניתנו דוגמאות למימוש האתגר הראשון וארכיטקטורה של מבנה הפתרון לאתגר השני. יישומם בפועל של הפתרונות אמור להיות מובל על ידי החברה עצמה. אני מקווה כי כך יהיה.

על ניווט ופיתוח צוות

שלום לקורא היקר,
לאחר שני פוסטים רצופים באנגלית, אני חוזר לשפת אימי היקרה לי.
הפעם אני רוצה להרחיב מעט על פעילויות פיתוח צוות שאתחיל להוסיף לאתר שלי www.aka-learning.com
במבנה האתר המקורי כתבתי באופן כללי על השירותים שאני מציע. בשבועות האחרונים התחלתי לגבש מספר פתרונות ייחודיים לפיתוח מנהיגות ופיתוח צוות. רציתי לחלוק עם מבקרי האתר את מבנה הפעילויות ומטרותיהן, כדי לתת תחושה, "טעם וריח" של הפעילות עצמה.
שתי הפעילויות עליהן אני מרחיב באתר, מבוססות על ניווט ספורטיבי, כאשר איזור הניווט משמש כפלטפורמת משחק לצוות המתרגל.
המדובר בסדנת OUTDOOR במתכונת מקורית וייחודית, לדעתי, מהנה ומועילה (לעניות דעתי, כמובן).
במהלך השבוע הקרוב, אוסיף מתווה של משחק עסקים, המטפל בתחומי קבלת החלטות באוריינטציה של תהליך הוגן (FAIR PROCESS) וניהול משא ומתן. משחק זה מבוצע בכיתה, אם כי אפשר לנהלו גם בצורה גלובלית, כמשחק וירטואלי. בסך הכל כוונתי ליצור מאגר של 3-5 פעילויות בכיתה ומחוצה לה, שיהוו חלון ראווה לאחד מהשירותים אליהם אני מכוון.
נקודה אחרונה, נוגעת לחברה נחמדה הפועלת בשוק המשחקים בעלי גוון עיסקי. אני מתכוון לחברת TRACKS. יש להם פלטפורמה וירטואלית בתלת מימד המצוייה בשלבי בטא וכוללת אי ובו מבוך של גשרים ונקודות מפגש. המבוך משמש פלטפורמה למספר משחקים לפיתוח צוות: שיתוף פעולה ויצירת השפעה ללא סמכות פורמאלית. אם אתם מעוניינים, אשמח לייצר מפגש. הם בסדר גמור, החברה.
זה הכל לפעם זו.

A Tool I Met

This time the post is somewhat different. One of these days, I got an invitation to review a product in my blog. I agreed. Never done it before, so why not?
The tool is called SnapIt. Actually, very simple straightforward tool. It enhances the built in functionality every PC and laptop has: the Print Screen button (PrtSc), which captures the entire screen into the clipboard.
SnapIt allows you to define the area to be captured, and also allows you to define a format in which the captured images will automatically be saved.
It is more like a gadget, rather than an application. It is beneficial for professions like technical writers, and people who are dealing with user manual writing, or marketing materials composition. Easy to use little helper.
Still, in my mind, there could be more into capturing. How about multiple captures being kept in the clipboard? How about multiple file types that can be saved simultaneously?
The bottom line: nice simple to use tool for certain professions. I would expect for more. Perhaps next version?

Learning/Training is dead; long live Mind Shaping

Towards the new year - it is new Jewish year time now, after all - I would like to share a few thoughts I had. My thinking is indeed related to learning, but is not really yet structured or formalized in any way. Please forgive me for that.
The header I chose, was selected for teasing purposes, but is also a manifestation of my discussion below.
Training is not a knowledge source
In a world where information and knowledge are click away from us; in a world where most of the professions are based on cognitive abilities, on brain work, rather than procedural motoric skills - there is less and less need for top-down, center-out training. In top-down and center-out I mean a formal course structured and developed by the training department.
Training is not for dynamic versatile roles
The traditional type of training, based on courses (delivered in class, or as self learning modules) is optimized for well defined roles; for roles where formal knowledge, and most importantly, for roles where procedural behavior is the core essence .
For the most part, corporate training departments are dealing with the above: knowledge source and top-down, center-out courses.
And I say: if this is the main training department's mission, let's shut down the department. Better sooner than later.
So, what IS the role of a learning unit? I'll discuss a couple of ideas in my next post.

Initial thoughts

Learning Organizations find themselves lately on a crossroad. One can argue that learning organizations are always on a crossroad: there is always a periodical cost reduction measure; there is always a trend about an authoring tools - Captivate on a Monday, Articulate on a Tuesday.

Yet, the current crossroad is somewhat different. This is about the learning organization existence. The risk is a combination of number of challenges: the economical situation puts pressure not experienced in the past; the gradual move to self learning caused sharp reduction in staff trainers, perhaps not too far from now, this profession will cease to exist; informal learning takes another toll, everyone can teach, therefore what benefit the organization has in maintaining a costly learning organization?


Is there a solution?

Perhaps.

The "secret" is in the organization ability to stay relevant. Relevant means making the proper interpretation of the company vision and mission, as well as the yearly strategic goals: how learning can contribute to achieving the company goals.

The answer may not be easy. The learning organization may need to change focus on a yearly basis, to change solution types, technologies and reach the most distant points in the company. Yet, this the meaning of staying relevant.
